Why mid-market teams stall while competitors ship

A mid-sized medical device OEM recently insisted its firmware was “100% in-house.” Their RTOS was licensed. Their wireless stack was open source with vendor support. Their silicon roadmap was dictated by NXP. Compliance testing was performed at an external lab. The only part that was truly theirs was the glue firmware. It was also six months behind because the same engineers were trying to learn quantization techniques and toolchain constraints instead of finishing features.

In-house claims are rarely about engineering. They are a way to signal control and seriousness to boards, auditors, and customers. It is a psychological posture more than an operational one, and it often hides how distributed modern systems already are.

You Outsource More Than You Think

In embedded, edge AI, and regulated environments, the product stack is not something a single organization owns front to back.

Silicon vendors shape capabilities and timelines. If STMicro or NXP releases the next-generation SoC in Q4 instead of Q2, every firmware and model optimization milestone moves with it. If a board revision slips, integration slips. No amount of internal staffing changes will change that.

RTOS, protocol, and wireless stacks evolve on maintainer schedules. Zephyr merges patches when maintainers approve them. FreeRTOS, BLE, and Matter stacks follow vendor priorities. Internal teams consume these updates; they do not govern them.

Toolchains, debuggers, and profilers are rented capacity. Nobody builds their own compilers for ARM or RISC-V. IAR, Keil, GCC, LLVM, static analyzers, and JTAG tools are purchased or downloaded. They are essential, but external.

Cloud backends handle telemetry, device management, logging, or distribution. Even if the device itself runs offline, the release, update, and monitoring loops depend on outside infrastructure.

Regulated products are validated by certification labs and notified bodies. IEC 62304, ISO 26262, and similar frameworks are not purely internal. Internal teams produce evidence, but it is ultimately judged by external regulators and notified bodies using these standards as a reference frame.

What most mid-market OEMs actually own is the thin layer that differentiates the device. Everything underneath and around it is already a supply chain.

Work That Must Stay Inside

Certain capabilities define the product or carry regulatory responsibility.

System architecture is one of these. Architecture is not only about block diagrams. It is the allocation of responsibilities, interface definitions, timing assumptions, safety boundaries, and resource constraints. If this is delegated, control of the system is delegated.

Safety cases and risk ownership cannot be transferred. In medical and industrial domains, residual risk acceptance sits with the manufacturer. Partners can produce hazard analysis, test evidence, and documentation, but they do not own the responsibility. If the system harms someone or violates safety claims, regulators speak to the OEM, not the contractor.

Domain logic belongs inside as well. This is the code that encodes clinical workflows, industrial sequences, or proprietary algorithms. If a competitor could infer how your product actually works from this layer, it is not something you hand off.

Field and operational knowledge is also internal. Understanding how the system behaves under interference, misuse, power constraints, thermal load, or mechanical wear is strategic. It informs requirements and future revisions. You cannot outsource field learning and still maintain technical ownership.

These capabilities evolve slowly, persist across hardware generations, and accumulate value.

Work That Does Not Need Permanent Staffing

There is also a category of work that is essential but not identity-defining. It affects the schedule rather than the product definition.

Much of this work arrives in concentrated bursts that follow external triggers. A new NXP SoC family, for example, forces a one-time BSP and driver sprint that will not recur for 18–24 months. Targeting an NPU or DSP requires model optimization and toolchain tuning. New connectivity protocols trigger wireless integration and certification. Updated safety or regulatory frameworks require documentation and traceability work. Vendor deprecations force migrations and refactoring.

This is real engineering, but it is not continuous. Once a BSP stabilizes, a HIL rig is operational, or a wireless stack passes certification, the workload drops. For mid-market companies, the utilization curve for these activities is too uneven to justify full-time staffing, especially when hardware and standards refresh every one to three years.

This pattern is where mid-market teams get stuck. Startups treat these bursts as rented capacity because they have no alternative. Large OEMs use external design centers or reference design partners. Mid-market companies are often the only ones trying to build permanent teams for work that appears a few times per product cycle.

The result is predictable. Embedded generalists become overloaded, expected to learn accelerator SDKs, BLE certification, or safety documentation while delivering features. They can learn these domains, but not on schedules defined by hardware or auditors. Hiring does not solve it either. The labor pool for roles that combine embedded, wireless, safety, and regulated firmware experience is very small. After the spike passes, utilization falls, and the role becomes difficult to justify.

The limiting factor is not engineering ability. It is the mismatch between burst-driven work and fixed headcount.

Regulated Domains Make the Pattern Clearer

Medical, automotive, aerospace, and industrial safety systems expose these constraints because outcomes are externally audited.

Regulators do not ask who wrote the code. They examine risk management, verification of evidence, traceability, change control, and documentation. A well-structured safety case with reproducible test results passes. A clever design with weak documentation does not.

Specialists who have been through audits before bring templates, classification strategies, and evidence patterns that avoid rework. They know which edge cases auditors press on, how SOUP analysis needs to be structured, and which artifacts satisfy scrutiny. This knowledge is experiential and not easily recreated during a release crunch.

Internal teams encountering these requirements for the first time often document the wrong things, postpone traceability until late, or build test harnesses that do not produce audit-ready artifacts. The cost is not the specialist’s fee. The cost is the quarter lost to remediation when the evidence package does not support clearance.

A More Honest Strategy: Explicit Partnering Instead of Control Theatre

Competitors that ship on time distinguish between strategic control and specialist capacity. One overloaded engineer juggling wireless, safety, and optimization is not in control. A verification backlog is not controlled. A team learning specialized domains under delivery pressure is not in control.

Outsourcing introduces its own risks, including coordination and vendor quality, but these are manageable when architecture and risk ownership stay in-house. In practice, these capabilities come from specialist partners rather than generic contractors: embedded software teams, silicon design centers, reference-design groups, and domain-focused consultancies. The label matters less than whether they bring repeatable patterns through audits and hardware cycles.

The useful question is not whether to outsource. Every embedded product already depends on external silicon, open source, tools, labs, and standards. The useful question is which capabilities define the product in three years, and which are event-driven infrastructure that can be staffed as needed.

Architecture, domain logic, risk ownership, and field knowledge belong inside. Platform bring-up, model optimization, migrations, and certification support arrive in bursts and do not justify permanent teams at mid-market scale.

Embedded and edge AI systems work best when organizations own what lasts and partner for what spikes. The companies that recognize this ship on schedule. The ones that do not stall for reasons unrelated to engineering quality.
